B2B lead generation works when you stop optimizing for the cheapest lead and start optimizing for the lead most likely to become a paying customer at a price that makes sense for your sales cycle. Cost per lead varies enormously by channel and industry — the number that actually matters is what a converted customer is worth to you over time.
Why cost-per-lead alone is the wrong metric
A €20 lead that never responds to a follow-up call is more expensive than a €200 lead that closes a €30,000 contract. Before optimizing for lead cost, define two other numbers: your average deal value, and the conversion rate from lead to customer at each stage of your funnel. Only then does a cost-per-lead figure mean anything.
Where B2B leads actually come from
Referral and word of mouth remain the cheapest source but the hardest to scale on demand. SEO and content compound over time — expensive to start, cheap to sustain once it ranks. Paid search (Google Ads) captures active buying intent at a premium price. LinkedIn Ads reach specific job titles and company sizes but at a higher cost per click than most channels. The right mix depends on how long your sales cycle is and how well-defined your buyer already is.
Building a system, not a campaign
Sustainable B2B lead generation treats each channel as part of one system: content and SEO build long-term compounding traffic, paid channels capture immediate intent and fill gaps while organic traffic grows, and a clear qualification process (not every “lead” deserves a sales call) protects your sales team’s time. Without that system, you end up chasing the cheapest channel of the month instead of building a pipeline you can forecast.
How to actually measure it
Track cost per lead, but weight it against lead-to-opportunity rate and opportunity-to-customer rate, all the way to customer lifetime value. That full-funnel view is the only way to know whether a channel is genuinely profitable or just generating volume that looks good on a report.
